Abstract – PT. Perekebunan Nusantara VIII is an agricultural company located in Banten and West Java. It is once a Dutch plantation company, then become the property of the government of the Republic of Indonesia by the handover of sovereignty, and called as Perusahaan Perkebunan Negara (PPN). There was a significant net income decrease from 2011 to second quartile 2016 period, which pushes the ministry of BUMN to change the CEO for three times in the last two years. Ir. Elia Massa Manik, MBM, one billion CEO who save many companies from the bankrupt, is chosen as the new leader. After having discussion in the class with him, exploring the real condition with Human resource, The first thing to fix a company from falling is to fix the people.
By this situation, this research aims to generally investigate corporate culture, organisational capabilities and ADKAR (Awareness, Desire, Knowledge, Ability and Reinforcement). The data analysis method of this research includes Descriptive Statistic and Gap Matrix Analysis. Descriptive statistic constitutes numbers used to summarize and describe data. Gap Matrix Analysis is a technique that businesses use to determine what steps need to be taken in order to move from its current state to its desired condition in the future.
Based on the result of gap analysis, all variables are not in the necessary and serious quadrant, except maintain and watch quadrant. In addition, according to the descriptive analysis there are three under-the-average variables. The smallest value among all variables is profit with variable of strategic responsiveness and followed by the value of efficiency and talent. This research is to find the best solution for third low value. Author also proposed alternative solutions, and highly recommended management system.
